Everything in the roadmap above. The audit and market research, brand and messaging, product pages, offers, feeds and schema, tracking, creative, the Google and Meta campaigns, retargeting, email flows, reviews and your dashboards.

Not a channel. The whole system.

That matters because the thing costing you orders is rarely the thing you think it is. A store converting at 0.8% doesn’t have an ads problem, it has a product page problem that ads make more expensive. A store with good ads and no email flows is paying for the first order and giving away the second. If we sold you Meta and nothing else, we’d spend ninety days improving the one part you can see while the parts actually holding the number down stay broken.

So we take all of it, because that’s the only way we can be held to the number that matters, which is what you keep, not what a platform reports it made you.

What it doesn’t cover is your ad budget, and third-party platform fees like apps and subscriptions. Those are separate, paid by you direct, and we take no margin on them. You’ll always know what you’re paying us and what you’re paying everyone else.

Enough to buy the algorithm enough data to learn from. That number is set by your own economics, not by us, and it’s easy to work out.

Google and Meta optimise off conversion events. Under roughly thirty to fifty purchases a week a campaign never really exits the learning phase, so it keeps guessing, and guessing is expensive. If your product acquires a customer at $40, that’s around $1,400 a week. At $15 it’s a third of that. Cheap products at high volume need less budget than expensive products at low volume, which is the opposite of what most people assume.

$100 a day is the floor we’d start testing at. Below that you’re not running a campaign, you’re buying a very slow opinion.

The second number is margin. If your contribution margin after cost of goods, shipping and platform fees won’t carry your acquisition cost, more budget makes the loss bigger, not smaller. We work that out at Discovery before a dollar goes out, and if the maths doesn’t work we’ll tell you the product or the price is the problem, not the traffic.

Your budget is separate to our fee and paid direct to Google and Meta. We take no margin on it, so we’ve got no reason to push you to spend more than the account can profitably absorb. As winners emerge we’ll show you where scaling spend makes money and where it just buys worse customers.

Stock, the ability to ship it, and timely access to your accounts, approvals and anything we ask you for.

Your suppliers, your stock, your packing, your shipping, your returns and refunds. That stays with you, or with a 3PL running it for you. Everything else is ours.

We build the dashboards that make your side predictable. Sell-through rate by product, what’s moving, what’s about to run dry and how long you’ve got left at the current rate. Reordering becomes a number you act on weeks out, not a guess you make when the shelf is already empty.

What we can’t do is place the order. On evergreen lines you want thirteen weeks of cover as a minimum, because the run rate you’re ordering against is the exact thing we’re about to change. We can make a product sell out in a week. If the reorder takes three months we’ve built you a bigger problem, not a better business.

Stop-start is the fastest way to ruin an ad account. Spend goes on, spend comes off, the learning resets, costs climb, and every restart is more expensive than the last one. Scaling on top of that is a nightmare, and it isn’t something we can fix downstream with better ads.

So we ask it plainly at Discovery. Can you fund your next order without waiting to sell through this one? If new stock only gets ordered once the old stock clears, you’re not ready to scale yet. That isn’t a knock on the business, it means the constraint is cash and supply, not traffic, and adding demand on top of it just adds overhead you’ll be paying for while nothing moves. Fix that first and we’re worth the money. Until then we’re not the right fit, and we’d rather say so now than three months in.

We come to you before the ninety days are up, put the numbers on the table, and decide together whether to keep going. If you do, it’s month to month with no fixed term and nothing new to sign.

The fee becomes 5% of total sales revenue excluding GST, or $3,500 a month, whichever is greater. In practice you only pay more than $3,500 once you’re turning over more than $70,000 a month. If we grow the store we earn more. If we don’t, you pay exactly what you paid during the sprint.

We do it that way on purpose. A flat retainer pays an agency the same whether your revenue doubles or flatlines, and that’s the reason so many of them go quiet around month five. Tying our fee to your revenue means the only way we give ourselves a raise is to give you one first.

The work changes too. The sprint is mostly building: brand, pages, offers, feeds, tracking, flows. That’s a one-time cost you don’t pay twice. After it the job is scaling what’s working, cutting what isn’t, feeding the account fresh creative before the current winners fatigue, and finding the next constraint. It always moves. First it’s traffic, then conversion rate, then margin, then repeat purchase. We go after whichever one is holding the number down that month.

Your rate is set at signup and doesn’t get renegotiated later, so growing fast is never something we can charge you extra for.

Yes. We work inside the store. Product pages, collection pages, templates, offers, feeds, schema and tracking are ours to build and change.

That’s deliberate. Recommendations sit in a document. The reason most audits change nothing is that the person who wrote it isn’t the person who has to implement it, and the owner receiving it is already working sixty hours a week. If we’re being measured on revenue, our work can’t be sitting in someone else’s queue waiting for a spare Sunday.

You’ll need to give us collaborator access to Shopify, plus your ad accounts, analytics and email platform. We’ll tell you exactly what we need and why in the first week, and we only ask for what the work requires.

We build on a duplicate of your theme, check the changes, then push them live. Your store is never a work site during trading hours and nothing goes out half-finished.

What we write is built around your actual positioning, your terms and your conditions. We don’t invent claims. If an ad promises something, the page it lands on has to deliver exactly that, because a gap between what was advertised and what the buyer finds is one of the fastest ways to pay for traffic that was never going to convert. Where we find something obviously broken, we fix it on our version rather than send you a screenshot of it.

You keep everything, including what you had before we started. The theme, the assets, the accounts, the flows and the tracking are yours. If you’d rather run your old theme again at the end of the sprint, it’s still sitting there untouched. Nothing we build is held hostage.

First results usually land within hours to days of new campaigns and creative going live. The more mature your account already is, and the less we have to rebuild to make the brand work, the faster that happens.

The build is what takes the time. Rebuilding a store, creating and assigning product metafields, fixing a feed, getting tracking clean and sorting on-page content isn’t a same-day job. Bring us a mountain to fix and you’ll add a week or two before the first meaningful numbers compared to a store with the foundations already done.

That gap isn’t lost time. Running ads over a broken product page just buys you expensive proof that the page is broken. We fix the thing that converts before we pay to send people at it.

Then there’s your buying cycle, which nobody controls. A $60 impulse product tells you inside a week. A $600 considered purchase takes two or three, because people leave, think about it and come back through retargeting. Judge the first fortnight on click cost, add-to-cart rate and cost per purchase, not on a revenue total for a month that hasn’t finished happening.

Most stores over $1 million a year have the basics ironed out. Most stores stuck under $500k are stuck because they haven’t. What brought you to the dance doesn’t get you through the next phase, so we fix it first.
